How to use a lens

Start with the part you cannot yet see clearly.

One relevant question can reveal a different explanation, a testable prediction, or an option you had not considered. You do not need to work through every lens.

Choose the lens that matches the situation. Read its boundary as carefully as its question. Then write what it reveals into the case as evidence, interpretation, assumption, or a next check. A fresh perspective is something to examine, not an automatic answer.

Each lens below names the signal that calls for it, the question to ask, what the question can reveal, and where it can mislead.

01 The forecast is built only from inside this case.Outside view What usually happened in genuinely similar cases?
What it does

Step outside the story of uniqueness and find a comparable reference class.

Boundary

A number is not a base rate without a defined class, denominator, sample size, source, and date.

Example move

Compare the timelines and conversion rates of ten genuinely similar launches.

02 “Everyone confirms it,” but the sources may depend on one another.Provenance and independence How many independent sources are here?
What it does

Separate repeated reports from independent evidence and trace claims toward their origin.

Boundary

Five accounts repeating one report are not five independent observations.

Trace each confident statement back to first-hand evidence, a primary source, or a repeated claim.

03 Behaviour is being explained mainly by personality or stated intent.Incentives What behaviour is rational under the incentives?
What it does

Look at rewards, penalties, status, safety, convenience, and constraints before settling on a character story.

Boundary

Incentives suggest plausible moves; they do not prove what a person will do.

Example move

Ask what changes for each actor if option A is chosen instead of option B.

04 A deal, negotiation, or handoff looks unusually smooth.Hidden information What material fact might the other side know better?
What it does

Notice information asymmetry and turn it into a specific fact-finding task.

Boundary

An unknown is not evidence of deception. Test it without converting uncertainty into suspicion.

Identify the one operating fact the counterparty can see and you cannot.

05 One explanation became “the truth” too quickly.Second hypothesis What other explanation fits the observations?
What it does

Create a materially different causal account before acting on the first story.

Boundary

A useful alternative must predict something different, not merely rename the same explanation.

Example move

Write two explanations and one observable result that should differ between them.

06 Two competing maps of the situation remain plausible.The fork Which observation would differ under A versus B?
What it does

Find the smallest discriminating observation before making a larger commitment.

Boundary

Prefer a test whose result can actually change the decision.

Example move

Define the evidence that would favour demand failure over execution failure.

07 The choice has collapsed into yes or no.The ban If this option were unavailable, what would we do tomorrow?
What it does

Break the hidden assumption that the current option set is complete.

Boundary

Generating alternatives does not establish that they are feasible or valuable.

Example move

Temporarily remove the favoured option and produce two executable substitutes.

08 People are expected to accept a “better” option automatically.Friction What must they change, lose, or do extra even if the result is better?
What it does

Expose switching costs, habits, coordination work, and operating burdens.

Boundary

A superior outcome can still fail when the transition cost is ignored.

Example move

Map the first week of changed behaviour, not only the promised end state.

09 The plan looks smooth and risks remain generic.Pre-mortem A year has passed and this failed. What happened?
What it does

Convert optimism into concrete failure mechanisms, early warnings, and preventive action.

Boundary

Do not let it become an unranked list of fears or a reason for paralysis.

Example move

Name the three likeliest failure mechanisms and the earliest signal for each.

10 Effort is spread thinly while the same problem keeps returning.The constraint What limits the throughput of the whole system?
What it does

Find the bottleneck or leverage point before optimising every visible part.

Boundary

Not every system has one stable constraint; verify that the candidate truly limits the whole.

Example move

Ask whether replacing a person while keeping the structure would reproduce the same result.

11 The position remains unchanged as new information arrives.Refutation What event, threshold, or date would change your mind?
What it does

Turn a defended belief into a claim that reality can test.

Boundary

The falsifier must be observable and set before the outcome is known.

Example move

State the metric and deadline that would trigger reconsideration.

12 The decision has effectively been made and the analysis is defending it.Reverse test What must be true for this decision to turn out well?
What it does

Expose necessary conditions and identify the most fragile assumption.

Boundary

Necessary conditions are not guarantees; rank them by uncertainty and impact.

Example move

List three conditions for success, then test the least supported one first.

A useful perspective changes what you can ask, test, or do.

Look for a concrete next move: a source to check, an assumption to test, or an alternative to compare. Applying a lens and returning to the outcome is how the practice connects with real decisions.

What is a decision-making lens?

A decision-making lens is a focused question used to inspect a specific weakness in a case, such as source dependence, hidden assumptions, incentives, or an untested forecast.

Should every lens be used on every decision?

No. Applying every lens creates noise. Start with the visible gap or failure signal, then choose the smallest question capable of changing the decision.

Can a lens prove that an explanation is correct?

No. A lens generates a stronger hypothesis or test. Evidence from the situation must still confirm, weaken, or refute it.
