Look: follow one recent piece of work.

Choose a customer inquiry, quote, delivery or payment that waited. Record the result wanted and the point where progress stopped. Ask who held the work and what input was missing. A busy department is an observation, not automatically the cause. Keep the business consequence in view: completed profitable work, customer trust or collected payment.

Bearings: compare what people closer to the handoff know.

The owner may see demand, a manager may see approval delays and a coordinator may see incomplete specifications. Ask for separate views before a preferred answer shapes them. Customer observations can show whether delay mattered to the choice to buy, but a customer should not need access to unrelated internal answers. Check actual records and name what was not logged.

Next move: change one bounded part of the flow.

In the fictional 32-person example, twelve of twenty quotes wait two days for approval. Specification-start dates are missing. The owner approves a two-week delegated approval test within an existing margin boundary; exceptions still return to the owner. Expected turnaround is four days to two, with profitable completed orders rising from eight to ten over a comparable period.

Reality check: a faster queue is not the whole goal.

Prepared turnaround becomes two days, but profitable completed orders stay at eight. Keep the useful approval change and investigate specifications and customer losses next. Do not claim that the method caused growth, or replace missing dates with invented measurements. If the result is not visible yet, record that and choose when to check again.
