1. A business goal and a clear assignment

The fictional company has 32 employees. It completes eight profitable orders in a comparable two-week period. The owner considers another salesperson but wants more profitable completed orders with the current team. The operations manager is asked to investigate enquiry → quote → delivery and return a recommendation by Friday. Gathering records and input is permitted; hiring or operational changes need owner approval.

2. Separate views before the room converges

The owner’s starting explanation is limited sales capacity. The manager sees quotes waiting for owner approval. A sales coordinator sees incomplete specifications. These views are recorded before seeing other answers. No participant must endorse the owner’s explanation, and no summary erases the difference. Each view suggests a different next check.

3. Evidence and an honest gap

The manager asks for twenty recent enquiry and quote timestamps. Twelve quotes waited two days for approval. This establishes a delay, not its effect on lost orders. Specification-start dates were not logged. The missing dates remain visible and the coordinator begins collecting them for the next sample, alongside reasons customers declined.

4. A proposed question becomes a human recommendation

A prepared AI proposal asks the team to compare time gathering specifications, preparing quotes and awaiting approval. Which delay is associated with lost orders? The manager chooses the question and recommends a two-week test of delegated standard approvals. The proposal does not approve the test and the demonstration makes no live AI call. Capacity remains a competing explanation.

5. The owner approves a bounded test

The owner authorizes the operations manager to approve standard quotes within the existing margin boundary. Exceptions return to the owner and hiring remains unapproved. The recorded expectation is quote turnaround from four days to two and profitable completed orders from eight to ten over a comparable two-week period. The manager owns the test; the coordinator supplies records. If orders do not rise, revisit the cause before hiring.

6. A mixed result changes the next question

Prepared turnaround is two days, but profitable completed orders remain eight. One expectation is met; the business goal is not. The owner keeps useful delegated approvals within the margin boundary and does not hire yet. The coordinator now tests a complete-specification checklist and collects reasons for lost orders over another comparable period. This sample challenges approval delay as the only limit. A wider sample may change the conclusion.
